A 200-site rollout doesn't fail in the boardroom. It fails on the 47th site, on a Wednesday, when the switch arrived but the rack rails didn't. The playbook below is how we keep that from happening.
Week 0-2 · Discovery and design
- Site survey template covering power, cooling, last-mile and physical access
- Standardised bill of materials per site archetype (small / medium / hub)
- Network reference design signed off before any hardware order
Week 3-6 · Procurement and staging
We pre-image, pre-configure and pre-label every device. The team arriving on site should be installing, not configuring.
Week 7-10 · Field rollout
Week 11-12 · Handover and run-rate
Sign-off is a checklist, not a meeting: configuration baseline captured, monitoring agents reporting, end-user acceptance documented, and the support runbook updated. Then the site moves into managed operations.
