Multi-site IT rollout playbook: from RFQ to go-live in 12 weeks

How we sequence procurement, logistics, installation and handover across 50+ Indian cities without losing a week.

A 200-site rollout doesn't fail in the boardroom. It fails on the 47th site, on a Wednesday, when the switch arrived but the rack rails didn't. The playbook below is how we keep that from happening.

Week 0-2 · Discovery and design

  • Site survey template covering power, cooling, last-mile and physical access
  • Standardised bill of materials per site archetype (small / medium / hub)
  • Network reference design signed off before any hardware order

Week 3-6 · Procurement and staging

We pre-image, pre-configure and pre-label every device. The team arriving on site should be installing, not configuring.

Week 7-10 · Field rollout

Week 11-12 · Handover and run-rate

Sign-off is a checklist, not a meeting: configuration baseline captured, monitoring agents reporting, end-user acceptance documented, and the support runbook updated. Then the site moves into managed operations.

  • First-time-right rate per site
  • Mean time between OEM RMA and replacement on site
  • Net Promoter Score from site IT contacts
